One pork butt, and brisket is the wrong call
Ten people is the smallest headcount where smoking a whole cut still makes sense, and it's simpler than it looks: one bone-in pork butt covers it with room to spare. An 8 lb butt is slightly more than you need, which is the right kind of wrong — pulled pork vacuum-seals and freezes for three months.
Brisket is the trap at this size. The smallest whole packer you'll find is around 12 lbs and feeds twenty-plus, so buying one for ten people means eating brisket for a week. Buy a 5–6 lb flat instead, accept that it's leaner and less forgiving, and pull it the moment it probes tender.
Worth knowing: the cook takes exactly as long for ten people as for fifty. A butt is a 10–12 hour job either way. The only thing that scales down is the grocery bill.
